And the big 'if' is can you get the components at the moment ?

If learning, you may be better servicing and looking after the current groupset. More sprockets won't make you faster. You need to consider your lowest gear for hills if you aren't fit.

I've also just embarked on a Di2 upgrade, although not for Tri.

My first recommendation is to build a spreadsheet!

My winter bike already has 105 11spd mechanical so crank, chain and cassette are being retained for now. I went this route:

DescriptionPart NumberOption
ShiftersST-6870
Front Derailleur FD-6870-F
Rear DerailleurRD-6870-GS
BatteryBT-DN110-A
Battery ChargerSM-BCR2
Junction Box A (Bar End)EW-RS910
Cable - Junction Box A > ShifterEW-SD50350mm
Inline Wireless AdapterEW-WU111
Junction Box B (4 Way)SM-JC41
Cable - BatteryEW-SD50600mm
Cable - Front DerailleurEW-SD50300mm
Cable - Rear DerailleurEW-SD50600mm
Shifter to Shifter CableEW-SD50600mm
Shifter to BT CableEW-SD50300mm
Junction A to B CableEW-SD501200mm

You can do it differently but I wanted the bar end junction box and clean internally routed cabling / battery.

Do you have a preference between the mechanical 105 on your winter bike and the di2?

I've managed the upgrade above using a mixture of old and new parts for around £625 all in. It can be done cheaper if you don't want some of the newer junction boxes / wi-fi module etc.

Good luck trying to get a SRAM groupset at the moment for any sort of reasonable price. I want Red AXS for a new summer build but I've parked that until next year now when hopefully the stock situation has calmed down.

I'll let you know as soon as its all fitted, I've literally just taken delivery of 80% of the parts today. Just waiting on a battery charger and need to source a couple more cables

Cheers, sorry, I didn't realise it wasn't finished yet.
£625 is a good price too. You did well sourcing parts for good prices!
