Definitely ditch the cotton and replace with something else and learn the trick of removing layers before you become hot and sweaty in them...

The other thing is to set off slightly chilly... knowing that within 10 mins or so you will have warmed up... don't try to be comfortably warm when you leave the house - that will leave you too hot fairly quickly.

I leave the pit vents on my jacket open most of the time and just shut them when I am feeling cold.

I have been leaving the house cold this last few days.
However, I've been wearing 3/4 lengths with socks pulled up, and t-shirt with cheap hi-vis jacket plus full finger gloves.
Legs stay warm once I'm moving and the "boil-in-the-bag" effect of the rubbish jacket keeps me nice and toasty once I'm moving.
my head and neck are getting cold though.

Did my early morning ride yesterday. Left home at 4:30am although it was quite warm for late October! Ditched the sweatshirt and just went with base layer and short sleeved jersey. Opened the arm vents on my waterproof and it was fine - no sweating. Much better!

Today was comfortable and judged just right (this doesn't always happen) when I set out at 9am it was eight degrees. I wore:

Buff
Baselayer
Normal bibs
Underwear tights
L/S Jersey
Normal socks
Overshoes
Winter Gloves

There was little wind with only a slight dampening on the roads most of the time I was toasty.
