As I am reliably informed that Shimano rear shifters work with all rear mechs of the same speed numbers, I could, in theory, whip off the Sora and 12-25t, then install the Alivio and 11-34t, and it ought to work using the current drop-bar STI shifters...

Right?

Thinking of this as a first stage to the full flat bar conversion.

Not quite. The pull ratios are different on some of the groupsets.

Unfortunately not an option. But even given that I need all new shifters (which I've planned for), it's appears on the face of it cheaper to convert, but I will have forgotten to factor in some new parts, and if all goes well, should give me the light hybrid I want, but with a weird Geometry, that will either have a too short reach, or a silly long stem that makes the handling very odd.

Well, the original post above has actually worked. At the moment, I have a drop-bar bike with Alivio rear mech and 11-34t cassette indexing perfectly.
The only problem is that under certain combinations, the upper jockey wheel is all but touching that 34t ring. Is this a function of chain, or maybe a longer mech hanger?

Does the derailleur have a b screw? If so you can use it to adjust the distance of the top jokey wheel to the largest sprocket, assuming that the derailleur has capacity for all the combinations.

In that case it would appear you are just over capacity I think. I don't have experience with this situation, but from what I read having the chain slightly too long may be safer as if the chain is too short you risk jamming when going onto one of the combinations that exceed the capacity of the derailleur. That's my recollection from a thread not too long ago. People with more experience may be able to help more.

My Acera rear mech handles the 11-34 just fine although the clearance from the jockey wheel and the 34t cog is slim to say the least. As long as nothing is grinding you should be fine.

I have the triple models and they work flawlessly although I can't find them on evans site anymore.
Mine are now gathering dust as I went back to drops.
